The Operating System Your Marketing Team Doesn't Have
Why does marketing execution fall apart even when the strategy is right?

Weekly decision meetings are where the work happens. The data from the past week gets reviewed - not presented, reviewed. The question isn’t “what did we do?” but “what did we learn, and what are we changing?” Every weekly meeting ends with assigned actions, owners, and deadlines. If a meeting ends with “let’s think about it,” it failed.
Monthly strategy reviews zoom out. Are we tracking toward quarterly goals? Do the goals still make sense given what we’ve learned? This is where you catch strategic drift before it becomes a quarter of wasted effort.
The critical principle: every metric has one owner. Not shared responsibility - that’s code for no responsibility. One person owns each number. They know why it moved. Timeline - when you’ll make a decision. Not “when we feel like we have enough data.” A specific date. If you don’t have statistical significance by that date, you document what you learned and move on. Tests that run indefinitely are tests that never produce decisions.
Decision rule - what constitutes a win and what constitutes a loss, defined before the test starts. “If conversion rate increases by 15% or more with 95% confidence, we ship the variant.” Define this upfront because post-hoc rationalization is the enemy of learning. When you see the results first and then decide what counts as a win, you’ll always find a way to declare victory.
Prioritization matters as much as execution. Score every test idea by impact (if this works, how big is the win?) multiplied by ease (how fast can we run this?). High impact, low effort runs first. Low impact, high effort gets killed. No exceptions for pet projects. No sacred cows.
The documentation standard is simple but non-negotiable: for every completed test, record what ran, what happened, what you decided, and what you learned. Build a searchable archive. This isn’t bureaucracy - it’s preventing your team from re-running failed experiments six months later because nobody remembers the last attempt. Institutional knowledge compounds. Repeated mistakes don’t.
Here’s a common trap: running A/B tests without enough traffic. If your landing page gets 200 visits per month, you need 3-6 months for statistical significance on most tests. That’s not testing - that’s waiting. Instead, test big things (value proposition, page structure) on your highest-traffic pages. Save the detail optimization (button colors, copy tweaks) for pages with enough volume to detect a difference in a reasonable timeframe.
Framework Reapplication: the loop that prevents decay
Markets change. Competitors enter and exit. Algorithms shift. Your ICP evolves as your product matures. What worked six months ago may not work now. The RECON loop is designed to catch this drift before it becomes damage.
